Chipotle’s bet on menu innovation is paying off

The chain’s pipeline includes a sharper focus on beverages and sides, as well as a broader catering rollout.

In February, following Chipotle's first negative sales year in nearly a decade, then-new CEO Scott Boatwright unveiled a Recipe for Growth strategy focused on fundamentals like operations and technology. Another key pillar was the acceleration of menu innovation to drive new occasions

Chipotle had previously been somewhat conservative about new limited-time menu launches, with two proteins pulsed each year. But consumers are changing, and quickly, and they’re demanding much more from restaurant brands. More than ever, in fact. Data from Technomic shows a record number of LTO introductions in each of the past three years, with an even higher number forecasted for this year. 

For Chipotle, which is acutely focused on operations and throughput, accelerating the pace of menu launches can complicate things. We’ve seen operational setbacks from too many LTOs impact chains from Popeyes to Papa Johns and Sweetgreen, for instance. 

There is also a risk in adding more noise to an already deafening environment, which was one of Wendy’s struggles last year

Still, ramping up Chipotle’s LTO strategy was a risk Boatwright was willing to take and, a quarter in, it seems that risk is paying off. Same-store sales at the fast-casual Mexican chain grew 2.2% in the second quarter, driven in part by the successful return of its Honey Chicken and continued momentum from the Cilantro Lime Sauce introduction in mid-March

Customer response has especially been strong for Honey Chicken, which outperformed last year’s launch and achieved a cumulative attachment rate of more than 25%. The Cilantro Lime Sauce has also maintained attachment rates above both Red Chimichurri and Adobo Ranch sauces, which Boatwright said, “reinforces the demand we're seeing for flavor-forward menu innovation.”

“We have ramped up innovation in our menu 4x what it was just a couple of years ago, and you're going to see new items come on to the calendar in the coming months ahead and us revisit tried-and-true favorites that continue to perform better the second and third time we introduce or reintroduce those to the consumer,” he said. 

CFO Adam Rymer added that the accelerated LTO cadence has lifted transactions, including from both frequent guests coming in more often to check out the new items, and new guests. 

“We typically see hundreds of basis points of (transaction) lifts, which sustain during the entire promotion,” he said, adding that the strategy is expected to be a multi-year driver of average unit volume growth versus a short spike in sales. 

“When a guest tries an LTO, their lifetime value goes up in a material way, which gives us confidence that the LTO strategy is on track and the right approach,” Boatwright said. 

Also during the quarter, Chipotle refreshed its high-protein campaign to feature new athlete and superfan orders, including a link to the NBA finals and PGA Tour. The high-protein menu was introduced in December and protein add-ons now account for about 25% of all transactions at the chain

Boatwright said this protein focus has bolstered Chipotle’s value proposition with an approachable price point and husbandry practices that contribute to higher quality perceptions. 

“We have the best proteins in the world and … we should own that category," he said. 

In the second half of the year, Chipotle plans to add more side items, as well as two more limited-time protein dishes, while also increasing its presence in beverages, which is the fastest-growing category in the industry. 

“There’s significant opportunity in beverage, and we are running down a path today to really capitalize on what's happening in beverage,” Boatwright said. 

“We have expanded the team on culinary to address this challenge of driving thoughtful menu innovation — not just pantry items, but new news. We’re running down center-of-the-plate items. We have teams working on beverage, on sides, on desserts. We’ve stage-gated some really big ideas that have merit and that you could see on the calendar maybe back half of '26 but certainly in 2027.”

Chipotle is also focused on expanding group occasions through catering and Build-Your-Own Chipotle, a family meal solution introduced in August 2025. Boatwright said results from the chain’s catering tests in Chicago, Boston, and Phoenix have been encouraging, and a national launch is expected in 2027. 

“These tests have provided valuable learnings as we prepare to scale our operation and technology across both first- and third-party marketplaces,” he said. “We are now confident we can grow the business while maintaining the quality, speed, and hospitality that defines the Chipotle experience.”

Combined, catering and Build-Your-Own Chipotle currently represent nearly 3% of sales and are “highly incremental and operationally efficient.”
